PromptGuard case study: market validation in 8 working days, 1,700+ contacts reached, Phase 2 secured

The challenge

PromptGuard is being developed by cybersecurity researchers at the University of Portsmouth. It runs on the user’s own device and checks each prompt before it reaches AI tools such as ChatGPT and Copilot. Depending on the risk, it highlights sensitive material, redacts part of it or blocks the prompt entirely, and explains what the problem is.

The team had a strong technical idea but no working demo, no customer base and very little time. Innovate UK’s CyberASAP programme needed decision-quality evidence from real buyers before they could move to the next stage: is the problem real, who would pay, what must the product do, and how do we reach them?

What we did

  1. Landing page audit. We reviewed the PromptGuard landing page and recommended changes, so the people we contacted would understand the product and want to take part.
  2. Research design. We rebuilt the existing questionnaire for clarity and completion, with branching so priority-sector respondents got deeper questions and everyone else finished in five minutes.
  3. A two-track method. A survey gave breadth and sentiment; structured interviews with senior decision-makers gave depth. In a window this short, a statistically representative survey was never realistic, so we agreed early to put the effort into high-value conversations.
  4. Network-led outreach. We activated Hampshire Chamber of Commerce, Shaping Portsmouth, Solent Growth Partnership and Business South, plus targeted LinkedIn approaches, reaching more than 1,700 contacts. The partner mailshot alone achieved a 30.3% open rate.
  5. Animated explainer videos. With no working demo yet, we produced two short animations, one for web and one for social, so people had something concrete to react to.
  6. Senior interviews. We identified candidates, wrote the interview guide and briefing notes, and ran eight in-depth interviews across legal, financial services, defence and IT managed services.
  7. Analysis and report. We analysed the survey and interviews together, graded every finding by strength of evidence, and turned it into a comprehensive report with clear recommendations, delivered on deadline.

The result

  • A comprehensive findings report, delivered in around eight working days
  • 1,700+ contacts reached through partner networks
  • 8 in-depth interviews with senior decision-makers
  • 5 warm pilot or evaluation opportunities for the team to follow up
  • The assessment panel commended the findings, and PromptGuard progressed to Phase 2

The research confirmed the problem was real, named the single capability buyers want most, and set out a focused beachhead market. It also surfaced two markets the team had not planned for: healthcare and the defence supply chain.

The explainer video

Thank you so much for your support, which helped us to conduct a quality market validation. The panel commended our findings, and we successfully moved to Phase 2, in which we will be developing the proof of concept.

Why it worked

• Honest about limits. We told the client upfront what eight days could and could not prove, so the panel could trust the conclusions.

• Networks, not cold lists. Eighteen years of Hampshire relationships opened doors a new spinout could not.

• Built to be reused. The survey, videos, outreach copy and pipeline all carry straight into Phase 2.
